Do Not Hire Person 11 Until You Read This

Hire to remove pain, not to add hands.

CTWritten by · from real small team life, not a content mill

Why person eleven breaks you

Ten feels good. We know each other. We move fast. We eat lunch together. Then someone says we should hire. We are busy. Clients wait. The team feels stretched. So we hire person eleven.

And suddenly things feel slower. How is that possible. We added help. Why did speed drop.

We have seen this story many times. A team of ten hums. At twelve it wobbles. At fifteen it stalls. Not because the new folks are weak. Because the system that held ten cannot hold more without care.

When we were ten, we ran on memory and chat. Everyone knew everything. Who owns what. What is due. What done means. That shared brain worked. At eleven and twelve, it starts to crack. New people miss context. Old people repeat answers. Work slips through gaps we never saw before.

So before you hire, ask a harder question. Are we ready to be clear without trying. If not, the hire will add weight before it adds speed.

Hire to remove pain

Why are you hiring. Really.

Many teams hire from hope. We hope more hands mean more output. We hope a new star will fix our mess. Hope is warm. Hope is not a plan.

We learned to hire from pain. Name the exact pain. Support tickets sit two days. Code reviews wait. Designs pile up. Then hire to remove that one pain. Write it down. Tell the candidate. Tell the team. This role exists to clear this jam.

We once hired a project helper because we felt busy. Vague reason. Vague role. She was smart and kind. But nobody knew what she owned. She asked for work daily. We invented tasks. She left in four months. That was our fault. We hired a person before we named the pain.

Next time we waited. We tracked our slips for three weeks. The pattern was clear. Client feedback sat unanswered. That was the pain. We hired to own client follow through. Clear pain. Clear owner. She thrived from week one.

So do not hire person eleven to help in general. Hire to lift one clear load. Your team will feel relief in days. Your new hire will feel purpose from the start.

Can your week survive honesty

Here is a test we love. Can you see your week in one glance.

Open your board. Can you see what is overdue across all projects. Can you see what is due today. Can each person see what is theirs without asking. If yes, you have a spine. If no, a new hire will drown in fog.

Think of your last Monday. How long to answer where are we late. Five seconds or fifty minutes. If it took a meeting and three threads, imagine being new. You would feel lost by lunch. Lost people ask more. Busy people answer less. Resentment grows.

We visited a team of ten about to hire two more. Their work lived in chat and heads. Great people. Zero shared truth. We asked a simple thing. Show us late work across projects. Three leads gave three answers. All confident. All different. They laughed. Then they paused. They saw the risk.

They fixed sight first. One board per project. Same three columns. Owner and date on all. A morning view for each person. Two weeks later they hired. The newcomer said I knew my day on day one. That is the goal.

Clarity scales. Chaos multiplies. Fix sight before size.

Who owns what on day one

What will person eleven own in week one. Name it now.

New hires fail not from lack of skill but from lack of clear owns. They get a buddy. They get docs. They get good vibes. But they do not get ten tasks with their name and near dates. So they float. They shadow. They wait to be useful.

Fast teams do the opposite. Before the hire starts, they stack a starter set. Small. Real. Closeable. Day one has three closes. Week one has ten. Each with owner and date and context on the card. No hunting. Just doing.

Why small. Because early wins build trust both ways. The team sees proof. The newcomer feels lift. Big vague projects do the opposite. Week three arrives with nothing done and quiet doubt on both sides.

Ask yourself today. If someone starts Monday, what closes by Friday with their name on it. If you cannot list it, you are not ready to hire. Get ready first. Your future teammate deserves a clear start.

Does process help or choke

Are you tempted to add process before hiring. Careful.

Many teams respond to growth with rules. New approval steps. New forms. New review gates. It feels responsible. It often chokes the very speed you want to keep.

We believe in light over heavy. Keep columns same everywhere. Keep done strict and plain. Keep talk on tasks. That is enough for teams up to thirty. New folks learn it in minutes. Old folks keep flow.

What should you not add. Do not add custom flows per team. Do not add required fields that slow capture. Do not add weekly reports that duplicate the board. Each extra step taxes every hire forever. Multiply that tax by eleven, then fifteen, then twenty. Ouch.

Instead ask what can we remove before we add a person. Can we drop a meeting because the board shows truth. Can we drop a thread because notes live on tasks. Simpler now means faster later.

What great elevens do next

Great teams treat hire eleven as a reset. They clean the board. They assign ghosts. They date the vague. They agree on done. They make room.

How do you make room. Pick the pain. Stack starter wins. Open sight for all. Keep process light. Then welcome the person with real work and real trust.

  • Name the one pain this hire must remove and share it with all
  • Show overdue and due today across projects in one calm view
  • Prep ten small closeable tasks with owner date and context
  • Keep three same columns everywhere so anyone can jump in
  • Agree that done means visible to the next person with no chase

Do this and person eleven will feel like lift, not load. The team will say we should have done this sooner. The newcomer will ship in week one and smile.

We built Clarityy for this exact moment. Shared boards with clear owners and dates, morning focus for each person, and notes on tasks so team eleven sees truth on day one without training or extra process.
